Under the tariff reshuffle, three types of foreign trade companies have become profitable winners

历经关税博弈,外贸行业格局巨变,传统代工模式难以为继。未来仅三类企业能稳定盈利,而淘汰工厂多踩三大坑。关税倒逼产业升级,多元化布局与提升附加值是外贸生存之道。

In 2026, after rounds of tariff games, the structure of the foreign trade industry will completely change.
The past era of making money by relying on low-cost OEMs and sticking to American orders is over. After market reshuffle, only three types of companies can make steady profits, while the remaining small workshops have either transformed or been eliminated.

Related pictures of the foreign trade industry

The first category is the leading enterprise in the entire industry chain.
Such companies have early deployed the “multi-base in China + overseas branch” model, controlling R&D and core components domestically, and performing supporting assembly in Mexico, Southeast Asia and other places.
Some leading companies have also built factories in the United States to sell products locally, thereby exempting them from import tariffs on China.
At the same time, they follow the national resource policy dividends and stabilize the supply of upstream raw materials.
In this way, we can not only deeply explore the existing markets in Europe and the United States, but also rely on the Belt and Road Initiative to seize the incremental markets in the Middle East and Southeast Asia, thereby maximizing our ability to withstand risks.
The low-end market share vacated by the industry continues to concentrate towards the top.

The second category is small factories specializing in subdivided tracks.
These small factories are not greedy for multi-category expansion, but are deeply engaged in certain in-demand spare parts, relying on patents and exclusive processes to create irreplaceability.
Since the products are difficult to replace in the market, American customers are willing to bear the cost of tariffs.
They do not rely on low prices to make inroads, they specialize in niche market segments, avoid brutal price wars, and rely on stable repurchases to make long-term profits.

The third category is asset-light brand foreign trade.
Such companies no longer invest heavily in building factories, but rely on mature domestic supply chains to build their own brands and rely on local e-commerce platforms in Southeast Asia and the Middle East to sell goods.
Shipments can be made wherever tariffs are low, investment in fixed assets is low, market switching is flexible, and the main focus area can be changed at any time when the market is bad. This is the best direction for small and medium-sized merchants to transform.

On the other hand, those factories that were eliminated mostly fell into three pitfalls.
First, it is firmly tied to low-end OEMs in the United States, with no self-research capabilities and no alternative markets; second, all key raw materials and equipment are imported from the United States, and when tariffs rise, costs will directly get out of control; third, it sticks to the old order-taking model and refuses to change contracts or explore new channels.

In the domestic dual-circulation environment, the huge domestic demand market continues to digest excess production capacity, and foreign trade no longer needs to rely solely on the US market to cover the bottom line.
The U.S. market is not bright, but the Belt and Road market is bright. There are many blank markets around the world, and there are endless opportunities to dig deeper.
In the long run, it is a foregone conclusion that tariffs will force industrial upgrading. The only way to survive in foreign trade and make stable money is to diversify markets as early as possible, increase the added value of products, produce new quality productivity products, and obtain high added value.
