The physical store business in the home building materials industry is undergoing significant changes. Going deep into the community and responding to the demand for renewal has become a new trend. Some ambitious plans have been announced one after another, continuing to heat up the market.

Recently, Three Trees live in January “1 +
At the N” strategy press conference and the opening ceremony of the 15th store, Hong Jie, chairman and president, said that the “Live Now” Huanxin store will drive service upgrades with the scale goal of “breaking through 10,000 stores in 2026 and 30,000 stores in 2030”.
This is not only a numerical goal, but also a substantial reconstruction of the industry’s traditional growth logic and channel model.
At this celebration, 3TREES Immediately opened fifteen community renovation stores in Suzhou simultaneously. Based on the “1 + N” model of Immediate Living, and by integrating the “seven-in-one” product delivery system, it covers the core communities of Suzhou with a three-kilometer service radius. Residents can enjoy one-stop whole-house renovation services at their doorsteps.
Previously, the MaZhu business had completed seven store linkages in Changsha, which shows its rapid terminal layout. Currently, the business has covered more than 300 cities across the country.
In the “1 + N” model mentioned here, “1” represents the origin of paint products, and “N” represents the multi-dimensional extension of product systems, service scenarios, and ecological resources. Through the advantages of 3Trees’ “seven-in-one” delivery system, integrated supply chain benefits of self-branded products, ecological endorsement of product selection, and integration of scene resources, the traditional single “wall renewal” is extended to integrate space planning, material selection, professional construction, and long-term maintenance.
“Live Now” is a new business that 3TREES has been incubating for many years. It has been launched in about 2016. It covers wall painting, artistic paint, wood painting, balcony renovation, ceramic tile laying, waterproofing construction, whole house seams, exterior wall painting and other services.

In June 2025, 3TREES held a press conference for the upgrade of the Immediate Home 3.0 renewal strategy. With a one-stop healthy home renewal solution, it built a one-stop healthy renewal closed loop from the wall to the whole house, from products to services, and upgraded the home renewal service from the six dimensions of products, systems, store formats, traffic, models, and empowerment.
At that time, a new product for 2025, the same style and price as online and offline, was launched – Fresh Breath anti-formaldehyde net odor full-effect wall paint. The new version of the “Live Now” WeChat applet is extremely simple to operate. The entire decoration process is clearly visible. The service provider’s intelligent system has been fully upgraded. Digital tools enable full-scenario services. A fund supervision platform has been introduced to give consumers more peace of mind by “paying after satisfaction”.
When the community rejuvenation store plan was recently released, the immediate move-in model was expected to transform from traditional “product delivery” to “one-stop space rejuvenation solution.” The community store was upgraded from household paint rejuvenation to whole home rejuvenation, providing old communities with “original upgrade, immediate move-in, and low-carbon traceability” solutions.
3TREES has deployed at least two lines in its renewal business. One is the immediate residence business, which is oriented to the home decoration market; the other is the urban renewal business, which is an engineering customer and is handled by 3TREES Engineering.
Data from 2025 shows that 3TREES Engineering’s urban renewal has been deployed in 80 cities across the country, and 95 renewal exhibition halls have been opened to the public. These exhibition halls are not only display windows, but also important bases for technical training, program support, and service empowerment.
The ten scenario solutions for urban renewal launched by 3TREES Engineering meet the differentiated needs of diverse scenarios such as renovation, catering, medical care, and education, and comprehensively cover all aspects of facade renewal, indoor fine decoration, waterproofing and insulation, ground repair, steel structure anti-corrosion, and supporting base and auxiliary materials.
Having the courage to announce the goal of opening tens of thousands of community renewal stores, the confidence comes from 3TREES’ own strength and long-term experience accumulation. It also reflects the changes that are taking place in the offline business of home building materials, and community renewal stores have become popular.
Faced with the trend of fragmented and instantaneous customer decision-making paths, as well as the release of demand for inventory renewal and departmental reform, more and more companies are exploring the line of community stores, or moving closer to communities.
According to incomplete statistics, there are currently dozens of companies making efforts in this direction, and there are even a number of companies that specialize in community remodeling shops, such as Higold, Shell, Tiantan Decoration, etc.
For example, the founder of Lixiangjia, Cheng Yifeng, has given an ambitious plan. He plans to gradually achieve three key goals in eight years: attracting 10 shareholder-level partners with an annual revenue of 1 billion, creating 100 city partners with an annual revenue of 500 million, and ultimately promoting the nationwide coverage of 50,000 renovated community stores to complete a strategic leap of 80 billion in 8 years.
Li Xiangjia explored the large store model in 2019, transformed into community stores in 2023 and achieved single store profitability, and then covered more than 300 cities with 450+ stores in 2025, with monthly GMV exceeding 150 million.
Its business covers four major scenarios: old house renovation, store quick installation, elderly-friendly renovation, and smart renovation. Using community stores as a carrier, it also provides services such as cleaning and repair, single product replacement, and partial renovation. It focuses on relying on dealers to establish community stores of 30-50 square meters to expand the business network.
Its 30/30/40 profit structure is widely circulated on the Internet, that is, 30% high-frequency service (draining traffic), 30% medium-frequency business (increasing engagement), and 40% low-frequency business (profit).
The exploration and continuous iteration of the community rejuvenation store model is a forward-looking and pragmatic effort of the pan-home construction and decoration industry. It is not only a move to sink channels to embrace existing market demand, but also an approach for brands to proactively get closer to users’ life scenes, reconstruct the relationship between “people and goods stores”, and rebuild the path of user trust.
However, it faces many challenges, such as limited service radius of a single store, weak trust endorsement, weak scenario-based experience, difficulty in revenue covering operating costs, and pressure to fulfill contracts such as small batches, multiple categories, and instant delivery, which puts forward higher requirements for supply chain, warehousing, installation, operation and maintenance coordination and other links.
